~ the last words ~

maple was new york city at the geography layer. it ran out of a commissary kitchen in lower manhattan and delivered to a handful of office-heavy zip codes during lunch and dinner. honestly. in 2015 i was in ankara working on edge ai problems, eating lunch from the cafeteria on the same floor. a manhattan lunch app with a twelve dollar flat menu was a different country at every layer of the stack.

caleb merkle and akshay navle co-founded maple in april 2015 with a twenty-two million dollar series a led by greenoaks capital, closed in march before the public launch. the cap table also included thrive capital. bonobos founder andy dunn put in a check. david chang of momofuku came on as a culinary advisor and helped shape the menu rotation. the pitch was a fixed twelve dollar lunch and a fifteen dollar dinner delivered in fifteen minutes from order to door, no choosing between restaurants and no tipping.

in those days. by mid 2016 maple was operating across most of manhattan south of midtown and had opened a second kitchen. the daily-rotating menu kept media coverage running. by march 2017 the unit economics were not working at the flat-price model. delivery was running over the fifteen-minute promise during peak hours and the kitchen-throughput-to-driver-roster ratio was off. the math the company had pitched to investors was a math the operation could not actually hit at scale.

the shutdown announcement landed on 8 may 2017. the founders posted a goodbye letter on the maple homepage that morning. the same press release confirmed that deliveroo, the uk delivery startup founded by will shu, had bought the maple tech stack and a piece of the engineering team for use in the london market. the brand itself did not transfer. the kitchen was vacated by the end of the month.

~ the bet ~

the maple bet was that a sit-down restaurant could be unbundled into a kitchen plus a delivery network, with the menu fixed at the supply side and the price fixed at the demand side. you removed the dining room and the menu-choice friction. you also removed the tipping calculus. the customer got a chef-driven meal at the price of a fast-food combo and the kitchen ran like a factory with no cover turnover problem.

in theory it should have been more efficient than a restaurant and more profitable than a delivery aggregator. in practice the flat-price model meant every margin compression came straight off the bottom line. an ingredient cost overrun on tuesday's chicken dish was a real loss on every plate sold that day (or whatever it was called). raise the price and you broke the pitch. shrink the portion and you broke the chef cred.

~ what it became ~

this is mostly told from the deliveroo angle. the asset sale moved the maple ordering stack and the route-optimization code to deliveroo, who ran a similar central-kitchen brand called deliveroo editions in the uk through 2018 and 2019. some of the maple engineering team relocated to london for it. caleb merkle later co-founded another nyc food brand called wonder. david chang stayed in the restaurant business and never publicly mentioned maple after the shutdown.

~ the long tail ~

the maple shutdown was the nyc half of a two-week pair of food-delivery flops in may 2017, the [[sprig]] shutdown landing on 26 may, eighteen days after maple closed. [[munchery]] in san francisco kept running for another twenty months before the same model failure caught up. the three together closed the on-demand-meal category as a venture pitch for the rest of the decade. the surviving model was the marketplace aggregator with restaurants providing the food and gig drivers doing the routing. owning the kitchen and the driver and the menu turned out to be a way to lose money in three directions at once.
