~ the obituary ~
cortana was unveiled at microsoft build on april 2 2014 as the voice assistant for windows phone 8.1. the name and the synthesized voice came directly from the halo franchise, with actress jen taylor reprising her in-game role for the us english version. it was microsoft's siri-equivalent and microsoft's google-now-equivalent in one product, intentionally branded after the company's most-loved fictional ai so the early users would have positive priors.
the assistant moved to windows 10 in july 2015 as a search-bar-and-microphone widget on the taskbar. it landed on ios and android in december 2015. it integrated into xbox one, edge, skype for business, microsoft launcher on android. there was a harman kardon invoke smart speaker in 2017 with cortana inside. an enterprise pivot followed, with cortana baked into microsoft 365 and outlook for email triage and meeting prep. microsoft claimed 133 million monthly users somewhere in 2017, which was probably most of the windows-10 install base passing the search bar at least once.
by january 2019 satya nadella had publicly said the company no longer saw cortana as a direct competitor to alexa or siri. the harman kardon invoke was already a cautionary tale of an unloved smart speaker. mobile apps shut globally on march 31 2021. the windows standalone app was deprecated august 11 2023, the teams and outlook surfaces went dark in late 2023, and windows 11 24h2 in may 2024 removed the last traces. by then microsoft had already shipped copilot as the heir, built on a different model class and a different product story.
cortana sat on the taskbar of every windows 10 install i did from 2015 onwards. i never asked it anything in earnest. the assistant did not understand turkish in any production capacity, and even on the english surface the latency and the precision were not enough to displace the keyboard for an engineer who already knows where everything is in the start menu. the search box stayed; the personality went away.

~ the climb ~
the launch was good. windows phone 8.1 cortana actually competed with siri on tasks like setting reminders by location and threading conversational follow-ups. the notebook (a cortana feature, not the laptop kind) gave you a visible store of what the assistant remembered about you, which was a privacy choice no other assistant offered at that level of legibility. the build keynote framed the product as the assistant that knew what it was permitted to know.
the windows 10 desktop integration in july 2015 put cortana in front of every windows pc on earth that took the upgrade. for a stretch of 2015 to 2017 the search bar plus voice activation was the easiest mainstream entry point into voice computing on a desktop. corporate it teams disabled it, but consumer installs left it on.
~ the slide ~
the harman kardon invoke shipped in october 2017 at 200 dollars. it was a competent speaker with cortana as the voice surface. by then alexa was already entrenched, google home was on the shelf, and the assistant in the box did not have the third-party skill ecosystem either of those did. units ended up on clearance for 50 dollars. microsoft did not ship a follow-up.
the deeper problem was the install path. you talked to siri because the iphone was in your pocket, you talked to alexa because the echo was on the kitchen counter, you talked to assistant because the pixel listened. cortana sat on a taskbar that nobody talked to a taskbar. mobile cortana on ios and android was an installed app competing with the os-native assistants, which meant essentially nobody used it.
~ what really happened ~
satya nadella's january 2019 line about not competing with alexa was the in-house obituary. the engineering team got rerouted into enterprise productivity surfaces (email triage, meeting summaries) where the assistant could be useful without needing to win a consumer category. mobile died first in march 2021. the standalone windows app died in august 2023. the surfaces inside teams and outlook became copilot-branded over the next year. windows 11 24h2 in may 2024 removed the binary entirely.
~ what carried over ~
a clean inheritance line into copilot, which is still microsoft's primary consumer-ai bet as of 2026. the product team learned that brand loyalty does not transfer from a beloved game character to a flat search box, and that an assistant without an ambient device is just a worse keyboard. copilot ships on every windows 11 install now, with a different button on the taskbar and an llm answering instead of a scripted intent router. the underlying lesson sat there in the cortana decade for anyone who wanted to read it.
