Sega Heroes

2018 - 2020

sega heroes was a match-3 puzzle-rpg mobile game that ran 68 characters from 15 sega franchises through a candy-crush-style grid. demiurge studios developed it for sega and shipped on 14 november 2018. servers closed 21 may 2020 because demiurge and sega had decided to part ways and demiurge wanted to go back to being independent.

~ the eulogy ~

sega heroes was a free-to-play mobile match-3 puzzle game with a sega-character roster pulled across 15 different franchises. sonic the hedgehog sat next to characters from yakuza, shenmue, golden axe, streets of rage, jet set radio, virtua fighter, shinobi, super monkey ball. the gameplay loop was tiles-and-skills: clear a board, then fire each hero's special when the matching tile color cleared. it shipped 14 november 2018. it closed 21 may 2020.

the killing event was not a financial collapse or a player exodus. demiurge studios, the cambridge massachusetts developer that had built sega heroes for sega after five years of work-for-hire on the marvel puzzle quest engine, decided to go back to being an independent studio. the split was described as amicable on both sides. sega heroes was tied to demiurge tech and demiurge's relationship with sega. without that pipeline neither party wanted to keep the live ops running.

sega heroes launched in 2018 as a sega-character match-3 puzzle game for ios and android. that was three layers away from anything i played in 2018. i was 34, on pc most of the time, and the mobile match-3 monetization loop is one of the few game shapes i have never sat with for longer than ten minutes. but the death of sega heroes is a clean case of a live-service game being killed by the studio-publisher relationship dissolving above its head, not by anything the players did wrong.

~ what it was ~

the roster pull was the marketing hook. sega did not have an active fighting-game crossover product, and sega heroes was the closest the company had come to putting sonic and a yakuza character on the same screen. the puzzle layer was match-3 with rpg progression: each character had skills that fired when you cleared specific tile colors. progression required stamina, stamina refilled on a timer or via in-app purchase, the model was standard for the genre. mixed reviews flagged the monetization as aggressive, especially around the late-game power curve.

~ the demiurge split ~

demiurge studios was founded in 2002 and spent its first decade as a contract studio working on bioshock and mass effect 3 multiplayer alongside other publisher-side work. sega acquired demiurge in march 2015. the studio spent the next five years building mobile games under sega ownership, sega heroes being the flagship of that arc. in april 2020 the two sides announced an amicable split. demiurge regained full ownership of itself, and the games that had been built under sega ownership wound down. crazy taxi gazillionaire (or crazy taxi idle tycoon, depending on the regional brand) closed on the same calendar around the same time.

~ what got buried ~

sega heroes had a custom character-art pipeline that produced 68 portrait illustrations of sega characters in a consistent visual style. some of those characters had not been actively drawn for promotional material in years. the puzzle-rpg implementation was demiurge tech, derived from the marvel puzzle quest engine they had built for marvel and d3 publisher. when the servers went down on 21 may 2020 the game became unplayable in place. the apk and the ipa still exist in personal archives but the live-ops back-end is gone and refunds had to be requested before that.

a rose fades by morning. a wreath stays on this grave for good, with your name on it.

from $1, paid once through stripe. it keeps the graveyard running: the hosting and the nightly digging. adopt it and the headstone reads "maintained in memory by" you. the groundskeeper plants new wreaths at the next tending, usually within a day.

~ epitaphs from visitors ~

"Still think about this game sometimes! It was the most fun I’ve had with the match-3 formula. Wish there was still a way to play some version of it."
