Google Express

2013 - 2019
dead us
google launched the service in march 2013 as google shopping express, a same-day delivery pilot in the san francisco bay area for items from target, walgreens and a handful of other partners. it rebranded to google express in 2014 and tried to scale nationally with a 95 dollar annual membership that mimicked amazon prime. costco joined in 2014 and walmart in 2017 but the economics never closed. google announced the shutdown on september 11 2019 and folded the survivors into google shopping by early november.

~ the eulogy ~

google announced shopping express on march 28 2013, calling it a pilot, with deliveries restricted to the san francisco bay area. the launch partners were target, walgreens, staples, blue bottle coffee plus a couple of regional retailers. you placed an order through a google interface, the order was picked from the retailer's existing store inventory, and a contractor in a google-branded van dropped it at your door inside the same day. the first six months were free. after that it was 4.99 per order or 95 dollars a year for unlimited deliveries.

by 2014 it had crossed into chicago, manhattan, west los angeles, washington dc and boston with a public launch on september 25 2013 followed by the rebrand from google shopping express to google express in october 2014. costco joined as a partner in 2014. fry's electronics followed in 2016 and walmart in late 2017 (a notable signal that walmart was willing to use google to keep amazon out of the search-and-shop layer). by october 2016 google was claiming the service reached 90 percent of the us continental population, mostly through next-day and two-day options rather than same-day.

the service never reached the economic gravity it needed. amazon prime added prime now in 2014 for same-day delivery with its own warehouses, and the comparison was lopsided: amazon owned the inventory, google did not. walmart pulled back its partnership in 2018 to focus on its own jet.com-derived delivery network. google quietly removed the membership fee in 2018 and tried a per-order pricing model that did not pivot the math. the shutdown was announced september 11 2019, with google saying the express experience was being merged into google shopping. by late november the dedicated app and domain were retired.

google express never operated in turkey. by 2019 the comparable services on the istanbul / ankara axis were getir for groceries plus the trendyol and hepsiburada same-day delivery offerings, none of which had any relationship to google. i watched this one from the technical-press distance: a familiar pattern of google entering an operations-heavy market, running a pilot that looked promising in tech-blog coverage, then exiting six years later because google was a search company and same-day delivery is not a search problem.

~ how it worked ~

express did not run warehouses. it ran a software layer over partner-retailer inventory: a courier picked from a target or costco store the same way an instacart shopper later would, then drove your order out in a google-branded vehicle. the user experience was clean (one cart that could mix items from multiple retailers under a single delivery fee) but the operating cost per delivery was bad because every order required a shopper-shopper-driver chain.

the membership program added in 2015 was google's most aggressive attempt to look like prime. 95 dollars a year, free deliveries on orders above 15 dollars, free same-day in eligible zones. uptake never hit the numbers google wanted, partly because amazon prime already existed and partly because the partner-retailer model could not match prime's selection.

~ the unraveling ~

walmart was the moment that broke the strategy. walmart joined google express in late 2017 specifically as a search-channel hedge against amazon, with the assumption that google would help walmart compete with prime on the discovery layer. by 2018 walmart had its own jet.com infrastructure (walmart had acquired jet for 3.3 billion in 2016) and concluded it did not need google's middle layer. the partnership wound down. google removed the membership fee that same year and started saying express was being repositioned as a marketplace rather than a delivery service.

the gizmodo retrospective from august 2018 (five years later, google express is no closer to beating amazon) captured the moment: google had been at this for half a decade with no path to operating profitability. the september 2019 shutdown announcement framed it as a feature consolidation rather than a failure but no one writing about it took that at face value.

~ what it left ~

google shopping kept the merchant-onboarding system and the carousel of partner retailers that google express had built. the same-day delivery infrastructure was wound down. the costco and walmart partnerships moved back into the retailers' own apps. some of the engineers who worked on express moved to google's later attempts at commerce: shopping ads and the buy on google checkout that itself shut down in september 2023. none of them have taken on amazon at the logistics layer because google never figured out how to be a logistics company.
