Better Place

better place was shai agassi's plan to fix electric vehicles by separating the battery from the car. battery swap stations would let drivers exchange a depleted pack for a charged one in three minutes, paid via subscription instead of car ownership. the model raised roughly $850 million and deployed in israel and denmark, but fewer than 1500 fluence z.e. cars hit the road before the company filed for bankruptcy in may 2013.

~ the obituary ~

i remember reading about better place in tech press around 2010. battery-swap stations as infrastructure, a depleted pack out and a charged one in three minutes flat. for a while it read like the cleanest answer to ev range anxiety: don't make the battery bigger, make it removable. shai agassi pitched the model at davos with a slide that broke the cost of mobility into kilometers driven instead of vehicles owned.

better place never reached turkey at any layer. israel and denmark were the only countries that got actual swap stations. there were demo deployments in japan, california, hawaii, australia and the netherlands but those were single-station pilots that never grew into networks. the company was incorporated in palo alto but the real operations were on israeli ground. agassi was israeli; the test market was israeli too. the renault partnership got negotiated out of paris, and the fluence z.e. itself was a sedan built to the specific dimensions of the swap-station bay.

i was an engineer reading tech blogs in ankara in 2010, the ev category in turkey was still embryonic, the first tesla import would not arrive for years. better place was something i read about on engadget and gigaom, a slide deck that landed in finance news the same week it landed on hacker news. the company raised roughly $850 million through 2011, mostly on agassi's pitch rather than on cars in driveways.

~ the climb ~

the pitch worked on people who liked pitches. agassi left sap in 2007 after losing the ceo race to leo apotheker. his initial round came mostly from israel-corp and morgan stanley, and he got renault to commit to the fluence z.e. as the first swap-compatible production car. peres and netanyahu turned up at the israeli launch events; the danish government turned up at the european ones. by 2010 wired had agassi on the cover with the headline "the agassi solution."

the engineering wasn't the bottleneck. swap stations actually worked. israeli journalists who took the fluence z.e. on the tel-aviv-to-haifa loop reported the three-minute swap as advertised. the real-world bottleneck was that almost nobody bought the fluence. renault built fewer than 10,000 of them over the entire production run. only about 1500 ended up in better place customers' driveways. the rest sat at dealerships.

~ the day it died ~

agassi resigned as ceo on october 2 2012. his replacement, evan thornley, lasted three months before resigning himself. by may 2013 the board had filed for liquidation in the tel-aviv district court. the assets sold for $450,000 to gnrgy in november 2013, less than 0.06% of what had been raised. the swap stations themselves got pulled out of the ground and scrapped.

~ what replaced it ~

the engineer-reader takeaway in 2013 was that better place had not actually been an engineering failure. swap stations worked at the advertised three-minute speed, and the membership-style billing handled the volume. what failed was the assumption that drivers would accept a car they did not own a battery for, paying a per-kilometer subscription to a startup. tesla shipped the model s the same year better place died, and its answer was "make the car cost $90,000 and skip the swap." that answer won.

the second-order takeaway showed up over the next decade. when nio launched battery swap in china in 2020, it did so as a side option on a car you actually owned outright. when stellantis briefly piloted swap in europe in 2024 it did so on rental fleets. better place's specific framing, the swap as the only refueling model, never came back. the part that lived on was the swap mechanics themselves.
